Why This Framework Exists
After launching 50+ AI and tech products across 6+ markets, I noticed the same patterns repeating. The products that succeeded weren't necessarily the best tech — they were the ones that got GTM right in the right order. The ones that failed almost always skipped a phase or did them out of sequence.
This framework is the synthesis of what worked — structured enough to be repeatable, flexible enough to adapt to any AI product, any market, any stage.
The 4 Phases
Phase 1: Position & Validate
Goal: Nail your positioning before you spend a dollar on acquisition.
This is where most AI products fail. They build the product, then try to "figure out marketing." By then, it's too late — the product was built for the wrong audience with the wrong messaging.
What We Do
- Competitive Landscape Mapping: Beyond feature comparison — we map the narrative landscape. What stories are competitors telling? Where are the positioning gaps you can own?
- ICP Definition: Not "SMBs in the US." We define the exact persona — job title, daily workflow, pain point, buying process, budget authority, and where they hang out online.
- Narrative & Messaging Hierarchy: One-liner → tagline → value props → key messages → proof points. Each level supports the one above it.
- Pricing Architecture: Freemium? Usage-based? Tiered SaaS? Pricing is positioning — we align your pricing model with your market position.
- Landing Page Architecture: What pages does your site actually need? We map the full visitor journey and design the conversion path before writing a single line.
Deliverables
- 1-page Positioning Canvas
- ICP Profiles (2-3 personas)
- Messaging Hierarchy Document
- Competitive Landscape Map
- Landing Page Site Architecture
Phase 2: Cold Start & Seed
Goal: Get your first 1,000 users without paid acquisition — and build the social proof engine that makes paid channels work later.
Paid ads before product-market fit is burning money. This phase is about generating enough early traction to validate positioning, collect user feedback, and build the case studies that will convert paid traffic.
What We Do
- Product Hunt Launch: Full launch strategy — pre-launch community building (3-4 weeks), launch day execution (PST 00:01 timeline), post-launch follow-up and content. Not just "submit and hope."
- Community Seeding: Reddit (r/SaaS, r/startups, r/Entrepreneur, vertical subreddits), Hacker News, niche Slack/Discord communities, Twitter/X build-in-public narrative.
- KOL Matchmaking: Identify, outreach, and activate 20-50 initial influencers — not for paid promotion, but for honest product feedback that drives organic word-of-mouth.
- Social Proof Engine: Collect early testimonials, usage data, and mini case studies. Turn every happy early user into a proof point.
- Waitlist/FOMO Mechanics: Build anticipation and referral loops before the product is fully open.
Deliverables
- Product Hunt Launch Playbook (30-day timeline)
- Community Seeding Plan (channel list + content calendar)
- KOL Outreach System (database template + pitch templates)
- Social Proof Asset Pack
Phase 3: Content & Growth Engine
Goal: Build sustainable, compounding acquisition channels — SEO, content, and paid — that drive predictable growth month over month.
This is where most teams go wrong: they either ignore content/SEO entirely (relying only on paid) or they "do content" without a system (publishing random blog posts that rank for nothing).
What We Do
- Multilingual SEO Strategy: 3-tier keyword pyramid (Brand → Category+Intent → Long-tail+Problem). Competitive keyword reverse-engineering. AI search optimization (SGE/structured data). Programmatic SEO where applicable.
- AI-Assisted Content Pipeline: Human strategy → Competitive SERP analysis → AI draft → Human editing & expert insight → Publish → Distribute → Track. Not AI slop — AI accelerates the parts that should be fast so humans can focus on the parts that need expertise.
- Paid Acquisition Setup: Google Ads (search intent capture — brand, competitor, category, problem keywords), LinkedIn Ads (B2B targeting — job title + seniority + industry), X Ads (developer/AI community targeting), Reddit Ads (community trust building).
- Conversion Optimization: Landing page A/B testing, signup flow optimization, behavioral email triggers, pricing page optimization.
- Technical SEO Foundation: Core Web Vitals, schema markup, hreflang, XML sitemaps, canonical tags, mobile optimization.
Deliverables
- Keyword Strategy Document (50-200 target keywords, prioritized)
- Content Calendar (3-month rolling, topic + keyword + funnel stage)
- Paid Acquisition Playbook (campaign structure, budgets, bidding strategy, creative templates)
- SEO Technical Audit + Fix Plan
Phase 4: Scale & Optimize
Goal: Turn growth from a project into a system — multi-channel attribution, funnel optimization, KOL ecosystem scaling, and international expansion.
What We Do
- Multi-Channel Attribution: Move beyond last-click. Understand how channels work together — LinkedIn builds awareness → Google captures intent → Content nurtures → Email converts.
- Full-Funnel Optimization: Not just "more traffic." We optimize every stage: acquisition → activation → retention → revenue → referral. Find the biggest leak, fix it, move to the next.
- KOL Ecosystem Scaling: Graduate from manual outreach to a systematized KOL program — tiered partnerships, automated matchmaking, performance tracking, and ROI measurement.
- International Expansion: Prioritize new markets, adapt positioning and content, build local channel partnerships.
- Brand Moat: Build defensible brand assets — proprietary data/reports, founder thought leadership, community, and content that compounds.
Deliverables
- Attribution Model Setup
- Full-Funnel Dashboard
- KOL Program Playbook (scalable)
- International Expansion Playbook
When to Use Each Phase
| Product Stage | What You Need | Start With |
|---|---|---|
| Pre-launch / Stealth | Positioning, narrative, ICP, pricing | Phase 1 |
| Just launched, <1,000 users | Cold start traction, social proof, early feedback | Phase 1 → Phase 2 |
| 1,000-10,000 users, some PMF signal | Scalable acquisition, content engine, paid channels | Phase 3 |
| 10,000+ users, clear PMF | Attribution, funnel optimization, international, brand moat | Phase 4 |
The Principles Behind the Framework
- GTM is a system, not a campaign. One-off launches create spikes. Systems create compounding curves. Every phase builds infrastructure that makes the next phase easier.
- Positioning before promotion. If you don't know who you're for and why they should care, no amount of ad spend will save you. Phase 1 is non-negotiable.
- Content is the compounding asset. A blog post published today can drive traffic for 3 years. A Google Ads campaign stops the moment you stop paying. Build the asset.
- Data over opinions. Every GTM decision — positioning, channels, messaging — should be tested against real user behavior. Ship fast, measure, iterate.
- Local > global (at first). Win one market, one persona, one channel at a time. The playbook that wins in the US won't automatically win in Turkey. Earn the right to expand.
